What delivery speed to promise on heavy orders to avoid late-shipment penalties
Promise the date that your handling time plus your slowest realistic transit time can actually meet, and keep a buffer for heavy boxes, because penalties are triggered by missed promises, not by shipping slower in general. Amazon and Walmart both publish on-time delivery and late-shipment limits that sellers must stay inside, and both can restrict listings when a seller falls outside them.
Set the promise from the slowest lane
Add your handling time to a per-zone transit time you have verified against real carrier data for your box weights, then promise the slowest realistic result across the weight band you sell. Heavy parcels add handling steps and transit variance that light parcels do not.

Questions
What does Amazon penalize, exactly? +
Two separate metrics. The late shipment rate (LSR) counts orders shipped after the expected ship date, and Amazon requires it to stay under a published limit, with a higher rate risking loss or restriction of selling privileges. The on-time delivery rate (OTDR) counts tracked units delivered on or before the promised "Deliver by" date, and since September 25, 2024 Amazon requires a published minimum, without promise extensions, to keep seller-fulfilled products listed (Amazon Seller Central, "Order Performance program policy" and "On-time delivery rate," accessed 2026-10-15).
What is the handling-time rule? +
Since June 29, 2026, Amazon requires sellers to set accurate handling time for seller-fulfilled SKUs, where accurate means your actual handling time consistently matches what you configured. If accurate times are not set within 30 days of a notice, Amazon may monitor and adjust on your behalf for 180 days and grant late-shipment protection for SKUs it updated (Amazon Seller Central, "Order Performance program policy," accessed 2026-10-15).
What does Walmart require? +
Walmart's seller performance standards set an on-time delivery minimum and a late-shipment maximum, measured over rolling 30- and 60-day windows. Missing them can lead to suppression, suspension or termination (Walmart Marketplace Learn, "Seller performance standards," accessed 2026-10-15). Check the current figures in Seller Center.
Why do heavy orders need a bigger buffer? +
Heavy parcels add handling steps and transit variance that light parcels do not have: they move through different carrier services, they are more likely to need a second handoff or a liftgate, and the zone-to-zone transit spread is wider. Set the promise from the slowest realistic lane, not the fastest typical one, so the slow zones do not drag your on-time result under the limit.
How do I set the promise, mechanically? +
Add your handling time to a per-zone transit time you have verified against real carrier data for your box weights. Amazon computes the "Deliver by" date from your configured handling and transit times, and OTDR measures against that date, so the promise is entirely in your hands (Amazon Seller Central, "On-time delivery rate," accessed 2026-10-15).
What buffer rule should I follow? +
Promise a day you can meet across the full weight band you sell, not just the easy orders. For a 50 to 149 lb catalog, if your slowest realistic lane is four transit days in a far zone, promise five. A lost sale from a conservative date costs less than an on-time metric under the limit, which takes your listings down.
What if my 3PL sets the promise? +
Then the 3PL's handling time and its carrier's transit time become your promise, so you need that number in writing and auditable. If the warehouse hands off late, your account absorbs the late-shipment metric, which is why the audit trail from order to carrier scan matters more than the promise itself.
